Full fleet audit — Brain + Heart (2026-10-18, live)

Brain (Hermes profiles) — 5/5 intact

Covered in brain-persona-memory-audit-2026-10-18 (e47c728): souls correct; dead-root + path staleness fixed; Echo memory seeded.

Heart (opencode/operation.runtime) — 2 REAL defects found and FIXED live today

Defect 1: empty ladder on the A2A serve path — Heart could not run ANY task

  • Symptom: every A2A task to ace/alpha/atlas → instant TASK_STATE_FAILED: no rung can serve this task — the ladder is exhausted; zero attempts recorded.
  • Root cause (file:line): operation/runtime/serve.py:86 built RuntimeLoop(store, worker_id=…) → Executor.__init__ with rungs=None → default_rungs() which is EMPTY BY DESIGN (documented in loop.py's own docstring). The WORKER path (worker.py:99) correctly passes ladder_from_contract() — the A2A serve path never did. Alive, green, doing nothing = the exact dark-fleet pattern the code itself warns about.
  • Fix: serve.py now builds the executor with rungs=ladder_from_contract() (contract from core/config/models.yaml — single source). Syntax-verified, services restarted.

Defect 2: no persona reached the model — agents did not know who they were

  • Symptom: on first successful run, ace answered "I am LongCat 2.5 Preview Free, a general-purpose coding agent"; alpha/atlas: "I don't have a persona name or unit assignment."
  • Root cause: the invoke seam (invoke.py → opencode run) passed NO identity line; registry identity existed but was never threaded into the prompt.
  • Fix: persona injection at _route() (loop.py, the single seam all attempts pass): registry identity ("You are Ace, Software Engineer in the SolOS heart unit…") prefixed to the goal. Fallback-safe (registry error → bare prompt).

Post-fix verification (live A2A round-trips)

  • ace 8301: "I'm Ace, Software Engineer of the SolOS heart unit — I write and test the code that makes this system run." ✅
  • alpha 8302: "I'm Alpha, a Network Engineer in the SolOS heart unit, specializing in connectivity, routing, hosts, ports, and the LAN boundary." ✅
  • atlas 8303: "I'm Atlas, DevOps Engineer in the SolOS heart unit, specializing in services, runtime supervision, deployment, and the verification gate." ✅

Memory status (Heart)

  • Heart agents keep task state in operation/state/<agent>-tasks.db (their memory IS the task ledger — per design). No free-floating stale info to purge; the two defects were runtime wiring, not stale data.
  • Note: traces of the Oct-12-era "LongCat" misdescription are gone with the persona fix.

Fleet-wide note (Sol to review the two patches)

Both patches are small, in-file, syntax-checked, and behavior-verified. worker.py path unchanged. Review-friendly diff points: serve.py (import line + loop construction), loop.py (_route persona block before the stdout cell).

🎯 Tam's Read: Young's instinct was right twice over: Heart agents were not "themselves" for two hard reasons — an empty ladder (nothing could run) and no identity line (whatever ran did not know who it was); both fixed at source today, and the fleet's Heart now answers with its own name, role, and specialty on the first probe.
